If you’ve worked in project management or leadership, you know this moment.

Ah, I am sure you know… :)

You pitch a new tool, or you get asked to help with a pilot, and someone at the table leans back and says, “What’s the ROI?”

Their face is serious like they’re about to sign a check with lots of zeros.

This is supposed to be a simple question…

… It is not!

Here’s the tension: everyone wants proof, especially in a big company where every euro or dollar is tracked, but the value of solutions such as Artificial Intelligence ones doesn’t arrive all at once. And, if we are honest, most of the good things show up long before the numbers look good in a spreadsheet.

I sometimes think about it like trying to measure your health by stepping on the scale after one week at the gym. Of course, nothing looks different yet. But you might already be sleeping better, thinking faster, or walking with a bit more energy.

The real progress is happening under the surface.

Still, the pressure is there. Boards, executives, investors, and sometimes even the teams themselves want to see fast, simple, quantifiable results.

So what happens? We pick whatever can be counted fast: How much time did we save? How many people did we “optimize?” Did the cost go down? These are not bad questions, but they are rarely the best questions when you are at the start of something new.

Think about Netflix in the DVD era. If they measured success by how many discs they shipped in 2004, they would never have become a streaming giant.

Or consider Toyota, which focused for years on kaizen (continuous improvement), not immediate profit, to build the world’s most reliable cars.

In both cases, the numbers that mattered were hidden at the beginning, living inside culture, learning, and habits… Not cash flow or headcount.

But we are humans, and humans are funny about numbers. We overvalue what is easy to count and ignore what is hard to measure. This isn’t just a business problem; it’s a behavioral science problem.

The American psychologist Daniel Kahneman won a Nobel Prize for showing how people make decisions with whatever information is in front of them, even if it’s not the best information.

So, when it comes to AI, if you want to be a smart leader, you need to look where most people are not looking. This is what we want to do in this article.

Why Classic ROI Fails AI Projects

The traditional ROI model feels reliable. It promises clarity: invest one million, expect two million in return. This logic works well for stable, predictable investments. But artificial intelligence does not follow that script.

AI is unpredictable by design. It learns through trial and error. It improves over time, often in ways no business case can fully anticipate. This creates tension for organizations accustomed to neat financial projections.

Research from McKinsey and PMI shows that early-stage AI initiatives rarely deliver immediate cost savings. Instead, they lay the groundwork for larger, more complex gains in the future. These might include improved decision quality, more agile teams, or entirely new forms of value that only become clear after sustained use.

Yet classic ROI reporting can create a harmful blind spot. By demanding fast, quantifiable returns, organizations risk overlooking these early wins simply because they do not translate neatly to the spreadsheet.

Teams may downplay progress to avoid awkward conversations about “soft” results. As a result, leaders miss what is actually working. By the time the financial impact becomes visible, the opportunity to recognize and reinforce the critical behaviors that made it possible may be lost.

I have seen many teams lose momentum this way. Even as their habits, skills, and understanding of AI were improving, they felt discouraged because the numbers lagged behind reality.

This is why effective organizations, whether large players like Amazon and Apple or smaller, nimble startups, measure more than money. They track early indicators that reveal whether change is taking hold. These might include employee adoption rates, new kinds of questions emerging in meetings, or signs that persistent bottlenecks are being resolved.

These indicators rarely appear on a traditional financial dashboard. But they are the seeds of sustainable, long-term returns.

For anyone leading projects or driving digital transformation, this requires a shift in mindset. The uncomfortable truth is that you need new ways of seeing progress, not just new metrics.

Classic ROI is a lagging indicator. In the context of AI, relying on it alone is like planning tomorrow’s trip with last year’s weather report. It will tell you what happened, but not what you need to know to act effectively today.

Let’s take a quick pause to recap.

Most teams fail to measure what matters in AI because they fall into the old habit of tracking only what finance or the steering group wants.

But the truth is, numbers that make sense for AI are a different animal. T

hey are like trying to judge the taste of a cake by only looking at the calories on the box. If you only check ROI, you might miss the flavor, texture, or even the moment when someone smiles after the first bite.

So, what should you measure?

Here’s a simple map that brings AI value into focus: Utilization, Experience, Performance, and Alignment.

Each one answers a different question, and together they tell the real story.

1. Utilization – Are People Using AI?

Let’s start with the most basic question, one I have to admit project managers often skip: Is anyone really using the AI tools we build? Utilization sounds dull, but it is the foundation.

You can invest thousands in the best algorithm, but if your team is still living in Excel, nothing changes.

The best teams track AI utilization rates, for example, the percentage of processes or tasks that now involve AI, or the daily frequency of AI use by real employees. This can be as simple as checking log-ins, workflow stats, or how many teams request access.

Think of this like monitoring gym attendance after a company invests in a fancy wellness program. If the gym is always empty, the program will never improve health, no matter what the poster says.

Tip: Start by measuring basic participation, and do not let IT people hide behind technical jargon. The goal is simple: Is the tool making it out of PowerPoint and into daily life?
